At JH Roofing, we pride ourselves on delivering high-quality, reliable roofing services in Kent and the South East. This week, we've been working on a flat roof replacement project in the local area that perfectly highlights the importance of proper roof build-up and how small mistakes in the original installation can lead to long-term damage.
The Problem: Water Ponding and Damp Stains
The property had a 6-metre by 3-metre flat roof featuring a central rooflight. The client had started to notice minor damp staining appearing inside, which is often the first visible sign of a bigger issue. After our initial inspection, it looked as though the flat roof was holding water due to insufficient slope, a common issue that leads to ponding and can dramatically reduce the lifespan of a flat roof.
Our initial recommendation? A full flat roof replacement, including rebuilding the roof fall to improve water run-off and prevent further ponding.
Discovering the Real Issue: Incorrect Roof Build-Up
As we began to strip the existing flat roof, we discovered a major issue with the original construction. Instead of a typical cold roof build-up, where insulation sits between the rafters, this was actually a warm roof construction. However, a proper warm roof should include the following layers:

However, the VCL layer was completely missing.
Why a VCL is Essential in Warm Roofs
A vapour control layer plays a crucial role in any warm flat roof system. It prevents moisture from inside the property (typically rising from kitchens, bathrooms or dining rooms) from passing through the insulation and becoming trapped underneath the waterproof layer. Without it, moisture builds up and leads to rotting boards, perished insulation and eventually, water ingress.
This was exactly what had happened on this roof. The boards were soaked, and the insulation had started to fail. Had the VCL been installed correctly from the beginning, this issue would likely never have occurred.
The Solution: Full Warm Roof Replacement
We have now rebuilt the roof with the correct warm roof structure, including:
- A new ply deck
- Proper VCL installation
- High-performance insulation
- A durable top deck for the torch-on felt waterproofing system
Once completed, this new roof will offer improved thermal efficiency, better ventilation control and better durability.
